Inventory management is a critical internal coordination task for most enterprises. The main objectives of our inventory control system are as follows:
- Reduce inventory costs, ease financial pressure, and achieve the Group’s annual budget targets and inventory turnover standards;
- Prevent stockout risks and ensure the stable supply of materials;
- Avoid inventory backlog, reducing the proportion of slow-moving and obsolete materials.
Management Guidelines
1. Inventory Management of Production Raw Materials
(1) Procurement Planning Management
- Formulate monthly inventory equivalents and inventory turnover days based on the Group’s annual financial objectives;
- Establish procurement rules (including procurement cycle, safety stock, maximum and minimum inventory levels, reorder point, order quantity, etc.), in combination with technical process information, lead times, and production plans;
- Monitor inventory levels and dynamically adjust procurement plans according to production and sales rhythms, ensuring reasonable on-site inventory and avoiding shortages or excess;
- Track material usage and promptly develop consumption plans to prevent accumulation;
- Monitor the rationality of inventory structure, identify inventory control points, and organize improvement plans.
(2) Procurement Process Management
- Develop material supply assurance plans based on material demand;
- Select suppliers and establish supply rules according to inventory targets (e.g., delivery cycles, material management requirements, supply allocation ratios);
- Handle quality and delivery issues during procurement and issue written resolutions for major problems;
- Monitor supplier inventory levels and regularly provide feedback to the planning department to support procurement planning.
(3) Warehouse Management
- Provide accurate inventory data to planning and procurement departments;
- Monitor inventory levels and promptly report materials reaching safety stock, online inventory, and offline inventory to the planning department;
- Track actual usage data and timely report any changes;
- Monitor remaining materials on the workshop floor, identify root causes, provide feedback and handling recommendations, and guide procurement planning.
2. Inventory Management of General Production-Related Materials
(Including low-value consumables, equipment parts, tools, and molds)
(1) Procurement Management
- Define procurement rules based on material value and procurement difficulty (procurement cycle, lead time, order quantity, etc.);
- Review procurement plans based on monthly production output plans to control purchase volumes;
- Monitor inventory and propose disposal or optimization measures for slow-moving or difficult-to-use materials;
- Handle quality and delivery issues during procurement.
(2) Warehouse Management
- Provide accurate inventory data to procurement personnel;
- Establish safety stock levels based on usage frequency and turnover rates;
- Monitor inventory and workshop usage to support procurement planning;
- Supervise actual usage, analyze causes of discrepancies, promptly adjust inventory levels, and communicate with procurement teams to ensure smooth material supply.
3. Inventory Management of Temporarily Procured Materials
(1) Procurement Management
- Establish procurement standards for temporary materials;
- Verify inventory data and usage based on procurement records and review temporary procurement plans;
- Identify suppliers and communicate delivery timelines promptly with the procurement department;
- Resolve quality and delivery issues encountered during procurement;
- Track actual usage and maintain records for future reference.
(2) Warehouse Management
- Provide accurate inventory data;
- Define inbound timing requirements for temporarily procured materials based on urgency;
- In cases of changes, cancellations, or delays in usage, promptly coordinate with procurement to evaluate inventory handling;
- Maintain detailed usage records for temporary materials to ensure complete information and avoid future traceability issues.
4. Inventory Management of Obsolete and Backlogged Materials
(1) Warehouse Management
- Identify and provide accurate data on obsolete and slow-moving materials based on defined evaluation criteria;
- Prepare scrap application documents according to assessment results;
- Complete corresponding disposal procedures;
- Provide monthly feedback on the disposal progress and issues encountered during the process.
(2) Procurement Planning Management
- Analyze root causes of obsolete inventory and propose handling solutions;
- Organize reviews with procurement, technical, process, and spare parts sales departments, and jointly develop disposal plans for materials without predefined solutions;
- Monitor monthly increases and decreases in obsolete inventory and request Group-level support for difficult-to-dispose materials;
- Promote the implementation of disposal solutions.
(3) Procurement Management
- Analyze causes of inventory backlog;
- Assist planning personnel in reviewing disposal plans;
- Coordinate with suppliers for returns or replacements of obsolete materials where applicable.
